Plenty of productive machines outlive their parts supply. The OEM may be gone, the controls discontinued, the drives no longer made - yet replacing the whole line isn't justified. Keeping legacy equipment running is a sourcing discipline, and this is how to approach it.
Start with a parts inventory of the machine
Before anything fails, document the critical components: PLC and I/O, drives, motors, sensors, valves, power supplies, HMIs. Record exact manufacturer part numbers (photograph the nameplates) and note which parts would stop the machine if they failed. This list is the foundation of every step that follows.
Rank the risk
- Single points of failure - one part that takes the line down - come first.
- Items already obsolete or with long lead times are higher risk than current, stocked parts.
- Wear items (seals, bearings, contactors) fail predictably and deserve shelf spares.
Build the sourcing playbook
- Last-time-buy: where a part is end-of-life but still available new, buy enough to cover the machine's remaining life now.
- Cross-reference: identify equivalent current parts from the same or another brand for the components that have them (bearings, valves, sensors, contactors).
- Surplus and refurbished: for truly obsolete electronics, new-old-stock and tested refurbished units keep the system original without a redesign.
- Repair: some drives, boards and HMIs can be repaired rather than replaced - worth pricing against a replacement.
- Partial migration: when a subsystem becomes unsupportable, modernize just that piece (e.g. the PLC) rather than the whole machine.
Keep good records
Every cross-reference you confirm, every equivalent that worked, every supplier that came through - record it. The second time a part fails, the legwork is already done.
